Pretty much play more ranked or arena, whichever you prefer. Used to recommend arena but it's a LOT more brutal now than it used to be. Honestly there's plenty of "good enough" decks for ranked now that are cheap/free and you already have 2 adventures of cards so you may be fine for ranked.

Defenders don't affect the payload moving back at all FYI, so you were basically just handicapping your team the whole time you were sitting on it :P Cart moves backwards at 1 speed regardless of if any defenders are around, after a set amount of no attackers touching it.
